Case Study | Cost-to-Serve Visibility
Modul8 partnered with an ASX Top 10 multi-industry organisation to transform visibility of its Industrial division’s outbound transport operations. By developing a connected, daily-refreshed data model and live cost-to-serve dashboard, Modul8 enabled the customer to understand cost drivers, optimise network decisions, and avoid multi-million-dollar cost escalations.
1. Challenge
- The customer faced significant visibility challenges across its Australia-wide outbound “last mile” transport network servicing commercial and retail customers.
- Minimal daily, weekly and monthly reporting resulted in opaque cost-to-serve and limited understanding of cost drivers
- Multiple concurrent system and logic changes were difficult to assess, as impact data was available only after month end, creating long delays in decision-making
- Outbound transport spend was approx. $300M per annum, spanning multiple modes across metro and regional operations
- Lack of near-real-time insight prevented the team from identifying issues early or validating changes in lane logic, carrier allocation or mode mix
2. Solution
Although visibility was limited, the organisation had rich operational data that had not yet been integrated effectively.
Modul8 designed a logical, scalable data flow that connected existing consignment-level data with sales and cost inputs.
- Linked sales, cost and consignment-level data into a unified dataset
- Enabled daily polling of all key inputs
- Built a live cost-to-serve dashboard showing macro cost trends and granular lane-level insights
- Combined current and historical data to show movements in mode, cost, volume and lane performance
- Shifted the organisation from retrospective month-end reporting to a live operational management rhythm
3. Outcome
Financial & Operational
- Delivered daily lane-level cost visibility, enabling frontline ownership of cost drivers
- Improved accuracy in assessing mode shifts, consolidation, lane changes and logic adjustments
- Avoided an estimated $4–5M per annum in potential cost increases
Strategic & Organisational
- Dashboard adopted as a core decision-support tool for transport, commercial and finance teams
- Enabled rapid assessment of network changes with “what-if” simulation capability
- Established a scalable model supporting ongoing transport optimisation and long-term cost management
$4–5M in cost escalation avoided
